Risultati attraverso la visibilitÃ
Ricordo che appena iniziai nel nuovo dipartimento R&D, come parte del Management Team, trovai un livello di performance davvero scadente.
Lo sviluppo del prodotto avveniva sui diversi team separatamente e, solo nell’ultima fase di integrazione, si eseguivano test di valutazione del prodotto e le correzioni. Era quindi ovvio che ci fosse disallineamento e problematiche da risolvere che risultavano costose sia in termini di tempo che di denaro. Inoltre, posticipare la loro risoluzione allo stadio finale spesso introduceva rischi di scadenze dei progetti.
In ogni team le persone lavoravano quasi a “compartimento stagno†senza avere reali target qualitativi, senza il monitoraggio periodico dei risultati raggiunti e senza la chiara visione degli obiettivi di alto livello (ad esempio del dipartimento).
Dato il mio recente arrivo nel dipartimento e poca esperienza del prodotto, dei progetti e delle persone, decisi di affrontare il problema in modo soft.
Insieme ad ogni singolo team-leader decidemmo poche ma rilevanti metriche (misure di performance di prodotto, di processo o di qualità ) che avesse senso per il team specifico.
Cominciai a misurare tali perfomance settimanalmente e creai un report con pochi ma chiari grafici di trend, inclusivi dei target attesi, e li esposi tutti nella bacheca adiacente la macchina distributrice di caffe con il mio nome ben evidente in calce.
Il risultato, davvero sorprendente, dovuto alla grande visibilità dei risultati attuali versus quelli attesi (target) fu di motivare ogni singolo membro dei diversi team a valutare cosa stesse facendo di sbagliato e ad auto-correggersi. Infatti non fu presa nessuna azione correttiva ufficiale, nessuno venne additato come “sotto-performanteâ€, nessuno venne obbligato a leggere quei fogli appesi. Invece, la grande consapevolezza donata portò a piccole discussioni non-ufficiali intra-gruppo su come migliorare e le azioni migliorative vennero subito adottate dai diretti interessati.
Infatti, tutti si sentirono chiamati in causa nelle sotto-performance ma nessuno venne accusato e si diede loro l’opportunità di “vedere†lo stato delle cose e di auto-migliorarsi.
Credo che le persone vogliano fare bene e vogliano migliorarsi, se diamo loro le informazioni e le opportunità . Invece, purtroppo, noto spesso che si fa uso ed abuso di autorità senza comunque riuscire a raggiungere i risultati sperati.

Sono decisamente il accordo. Pensa che negli Stati Uniti ha visto tapezzare intere sale riunioni con i dati, grafici, report e metriche della qualità di un progetto al fine di rendere visibile e disponibile i dati salienti di un progetto. Ogni sala riunioni aveva il nome di un progetto ed al suo interno tutti sapevano che avrebbero trovato “the last update” delle info salienti e stato avanzamento. Mi dicevano che lo scopo era appunto di favorire il reperimento delle info (piuttosto che nella giungla della intranet) ed allineare verso gli obiettivi i partecipanti al progetto.
